The word does a lot of hiding
“Fintech” gets attached to everything from a neobank to a crypto exchange to the little card reader on a café counter. If you are new to the space, the word feels like it means “finance, but with an app.” That is not wrong, but it hides the interesting part. This series is for a builder — an engineer, PM, or analyst — who wants to understand payments as a system. Before we trace a single transaction, this first post answers two questions: what is fintech actually, and why do so many fintech stories start with payments?
A definition that is broad on purpose
Fintech is a blend of “finance” and “technology,” and it refers to integrating technology into financial services to improve or automate them. That covers a lot: mobile banking, digital payments, online lending, robo-advisors, insurance tech, and blockchain. The breadth is the point — fintech is less a product category than a method applied across all of finance.
A sharper lens is to ask what fintech does to cost. Finance has three classic jobs: raising capital, allocating capital, and transferring capital. The common thread across fintech is technology that reduces or removes the cost of the intermediaries sitting in the middle of those jobs. A stock-trading app compresses the cost of allocating capital; a lending marketplace compresses the cost of raising it; a payments company compresses the cost of transferring it.
From pipelines to ecosystems
To see why fintech is disruptive and not just a nicer UI, you have to see the structure it is replacing. Traditional finance is a pipeline: a single bank owns the customer relationship, builds the product, holds the risk, and runs the rails end to end. It is vertically integrated and, because it is heavily regulated, historically well protected from competition.
Fintech breaks that pipeline into modules. The emerging model is open, modular, and ecosystem-based: specialized providers each do one part well and connect to each other through APIs. One company verifies identity, another holds the deposit, another moves the money, another scores fraud — and a product stitches them together. As IBM frames it, fintech reimagines how payments move, how credit is assessed, and how risk is governed rather than simply digitizing the old process. If you have ever built on microservices, the analogy is immediate: finance is being decomposed from a monolith into services.
Why payments is the beachhead
Of finance’s three jobs, transferring capital — payments — is where an enormous share of fintech begins. There are practical reasons:
- Volume and frequency. Everyone pays for things, constantly. That is a firehose of transactions, and transaction fees on a firehose add up.
- Universality. Every consumer and every business needs to send or receive money, so the addressable market is essentially everyone.
- A clear, painful status quo. The incumbent card system is layered, opaque, and expensive — US merchants paid an estimated $185 billion in card processing fees in 2025, a record. Wherever there is that much friction and cost, there is room to build.
- A gateway to everything else. Once a company processes a merchant’s payments, it can see their cash flow — and from there offer lending, accounts, and more. Payments is the wedge; embedded finance is the expansion.
That last point is why “payments company” and “fintech company” are so often the same company at the start. Payments is the front door.
What this series will do
Over the next four posts we will walk the payments system the way you would trace a request through a distributed system:
- Post 2 follows a single card payment from tap to settlement and introduces every player in the chain.
